Platform decisions rarely fail at launch. They fail 18 months later, when the hosting invoice lands next to a developer retainer, a security patch that still has to be tested and a backlog your ecommerce team has been waiting on for weeks. That is why the Magento vs Shopify question is, above all, a cost question: what does each platform really cost to run over three to five years, and who carries that cost?

This article is the cost deep dive. We break down the total cost of ownership (TCO) of Magento Open Source, Adobe Commerce, Shopify and Shopify Plus, show the five hidden costs that rarely appear in a first quote, and walk through an illustrative three-year calculation. In short

  • Magento Open Source has no licence fee, but you pay for everything around it: hosting, developers, security patches, PCI compliance, upgrades and extensions. Together those lines usually outweigh the licence many times over.

  • Shopify and Shopify Plus bundle hosting, security, PCI DSS Level 1 and platform updates into the subscription. Your costs shift to apps, development and, on Plus, a higher monthly fee (from approx. €2,100 per month, indicative).

Shopify vs Magento total cost of ownership: what should you compare?

Most comparisons start with feature tables. Magento wins on code-level freedom, Shopify on ease of use. Both are true, and neither tells you much about the budget and team capacity you commit to for the next three to five years. Two lenses work better:

  • Total cost of ownership (TCO): everything you pay to launch, run, secure, maintain and scale the store, not only the licence or subscription. The general method is explained in our guide to ecommerce TCO and how to compare platforms.

  • Team autonomy: how many everyday changes need a developer. When promotions, checkout tweaks and content changes all go through the dev backlog, that backlog becomes your marketing calendar. The cost rarely shows up in a quote, but you pay it every week.

Put simply: TCO = one-off costs + (recurring costs × number of years). The trick is to list every recurring line, including the ones nobody puts in the proposal.

The 5 hidden costs of Magento (and how they compare on Shopify)

None of these costs are secret. They are hidden because they rarely sit in the first quote, grow over time and are spread across invoices from your host, your agency and your own team.

1. Hosting and infrastructure that grows with every peak

A production Magento store needs more than a server: a PHP stack, a database, search (OpenSearch), Redis caching, Varnish, a CDN, separate staging and test environments, backups and monitoring. Someone has to size, maintain and pay for all of that. And it has to be sized for your busiest day, not your average one. A product drop, a campaign or Black Friday that pushes the servers to their limit costs revenue exactly when you can least afford it.

On Shopify, hosting, CDN and scaling are part of the subscription. You don't plan capacity for peaks and you don't run servers for the platform itself.

2. Developer dependency: the retainer and the backlog

On Magento, almost every meaningful change runs through a developer:

  • New promotion logic or discount rules

  • Checkout or payment flow changes

  • Content updates that go beyond basic copy

  • Adjustments to ERP, CRM or marketing integrations

That creates two costs. The visible one is the monthly retainer for your agency or in-house developers. The invisible one is speed: a merchandising change that takes minutes on Shopify can take days on Magento, and campaigns wait for sprint capacity. Magento's flexibility mainly belongs to whoever writes the code.

On Shopify, your ecommerce team manages products, promotions and content itself. Shopify Functions, Shopify Flow and checkout extensibility cover discount logic, delivery rules and checkout customisation without touching the platform core. Developers then work on integrations and features that set you apart, not on routine operations.

3. Security patches and PCI DSS compliance

Security is not a one-off setup. Adobe's shared responsibility model for Adobe Commerce states that merchants must, among other things:

  • Keep their customised application PCI DSS compliant

  • Run PCI ASV scans and remediate the findings

  • Apply security patches promptly and test them against custom code

  • Monitor for and respond to security incidents

On Magento Open Source the entire stack is your responsibility. Every patch means hours of work: apply it, test it against your customisations and extensions, deploy it. Emergency fixes and incident response come on top, and they tend to arrive at the worst possible moment, such as the Thursday before Black Friday.

Shopify is PCI DSS Level 1 compliant on every plan and manages SSL, platform security and patches itself. For most merchants, that line largely disappears from the budget.

4. Major upgrades and technical debt

Magento releases new versions with changing requirements, for example for PHP versions, and each release line is supported for a limited period. Upgrading a heavily customised store is not a button you press. It is a project: update extensions, rewrite custom code, run regression tests, plan the release. The more you have customised, the more expensive every upgrade becomes.

The result is a familiar pattern. Upgrades get postponed because of the risk to custom code, until the store runs on a version that no longer receives security patches. At that point the upgrade is no longer a choice, and the bill arrives all at once.

On Shopify, platform updates are rolled out automatically. There is no upgrade project, no regression test of the platform core and no end-of-support date to plan around.

5. Extensions, integrations and slow time-to-market

A typical Magento store runs dozens of extensions. Each one has a licence, often an annual renewal, and its own compatibility risk with every upgrade. Extensions that conflict with each other cause bugs that take time to trace.

Integrations are usually the largest line in this category. Connecting ERP, PIM, WMS or POS to Magento often means custom development, and that code has to be maintained with every upgrade. Then there is the cost that appears on no invoice: the experiments you never run because setting them up takes too long. A new payment method, a subscription model or a post-purchase upsell is often a matter of days on Shopify via the App Store, and weeks of scoping and building on Magento. The same goes for international growth: every extra Magento store view with its own language, currency and pricing adds maintenance, while Shopify Markets handles multiple countries, currencies and languages from a single store.

Hidden costs on Shopify: what you should budget for too

An honest comparison also looks the other way. Shopify has cost items of its own:

  • App subscriptions add up. Ten apps with a modest monthly fee each quickly become a serious annual line. Review your app stack every year.

  • Transaction fees. If you use an external payment provider instead of Shopify Payments, Shopify charges an additional transaction fee on top of the provider's costs. Check what applies to your plan.

  • Shopify Plus at scale. Plus starts at approx. €2,100 per month (indicative). At higher revenue levels a revenue-based component can apply, depending on your contract.

  • Custom logic. Very specific business logic can require a custom app that you build and maintain yourself.

  • Migration. Moving from Magento is a one-off investment in data migration, design, integrations and SEO redirects.

The difference lies in the nature of the costs. On Shopify they are largely predictable and scale with usage. On Magento they are largely variable and grow with complexity.

To make it concrete, here is a worked example for a fictional mid-market fashion brand that runs on Magento Open Source today and compares staying with switching to Shopify Plus. This is an illustrative calculation: all amounts are assumptions for the example, not quotes or market averages. Your own figures depend on your catalogue, integrations, traffic and team.

What this example shows:

  • Year 1 is more expensive on Shopify Plus (€144,600 vs €88,000) because of the one-off migration.

  • From year 2 the recurring costs are lower: €69,600 per year on Shopify Plus vs €88,000 on Magento, and the Magento upgrade adds another €35,000 in year 2.

  • Over three years the totals are close. From year 4 onwards, the difference of €18,400 per year works in favour of Shopify Plus in this example.

  • The biggest lever is not the licence but the development retainer: the hours spent keeping the platform running instead of improving it.

Payment costs and marketing are left out because you pay them on both platforms. When is Magento or Adobe Commerce still the right choice?

Magento is a capable platform, and for some businesses it is the better fit. That is the case when:

  • You have a strong in-house development team that is already on the payroll and wants full control over code and data.

  • Your business model requires deep changes to the core, such as highly unusual pricing, configuration or order logic that doesn't fit an app or Shopify Functions.

  • Regulatory or contractual reasons require you to host on-premises or in a specific environment.

  • You have recently invested heavily in a stable, well-maintained Magento setup and the remaining depreciation outweighs the savings.

In those cases the higher TCO buys something you actually need. The question is whether that applies to you, or whether you are funding the platform instead of the business.

Is switching from Magento to Shopify worth it?

These signals suggest the calculation has shifted:

  • Your development backlog is full of routine tasks that shouldn't need an engineer.

  • Major upgrades keep being deferred because of the risk to custom code.

  • Hosting and retainer costs grow faster than revenue.

  • Your team spends more time managing the platform than building on it.

In our experience, a mid-market migration from Magento to Shopify typically takes 12 to 20 weeks. Products, variants, customers, order history, content and all indexed URLs with 301 redirects move across. Customer passwords can't be migrated, so customers set a new one when they first log in. Conclusion: is Magento or Shopify cheaper?

Magento looks cheaper at the start; Shopify usually turns out cheaper to run. The licence is rarely the line that decides it. Hosting, retainers, patches, upgrades and integrations are.

  • Choose Magento or Adobe Commerce if you have an in-house development team, need deep customisation of the core or have hosting requirements a SaaS platform can't meet, and you budget for the full TCO.

  • Choose Shopify or Shopify Plus if you want predictable costs, want your ecommerce team to handle everyday changes without a developer, and would rather invest in growth than in platform maintenance.

Is Magento Open Source really free?

The software licence is free, the store is not. You pay for hosting and infrastructure, developers to build and maintain the store, security patches, PCI compliance, extension licences and major upgrades. Because these costs rise with the complexity of your store, a free platform can turn out to be the more expensive option over three to five years.

What does a migration from Magento to Shopify cost?

It depends on the size of your catalogue, the number of integrations with systems such as ERP or PIM, the amount of custom logic and your design requirements. A mid-market migration typically takes 12 to 20 weeks. Treat it as a one-off investment and weigh it against the recurring savings over several years, including the Magento upgrades you no longer need to do.

Do I need Magento for B2B, or can Shopify handle it?

Since April 2026, Shopify B2B is available on all Shopify plans, not only on Shopify Plus. That includes company accounts, customer-specific catalogues and prices, and payment terms. Magento Open Source needs extensions or custom work for B2B, while Adobe Commerce has a native B2B module. In complex B2B setups, the ERP integration usually drives the cost more than the platform itself.
